Restoring outbound email performance for a high-volume HR tech sales engine

The client is a US-based HR tech platform offering recruitment automation solutions to enterprise teams, where outbound email plays a central role in driving pipeline. SDRs relied heavily on cold outreach to generate demos and build early-stage relationships with prospects. However, over time, deliverability issues began to impact campaign performance. Emails were failing to reach inboxes, engagement rates were declining, and sender reputation was deteriorating. With stricter spam filtering across major providers and increased competition in inboxes, the business needed to regain control of its email infrastructure to maintain a reliable outbound channel.

Poor infrastructure, list quality and sending practices were driving spam placement

The outbound programme was affected by several critical issues that limited its effectiveness. Emails were frequently landing in spam folders, resulting in low open rates and reduced engagement. Spam complaint levels were high, which further damaged sender reputation, while multiple IPs had been flagged or blocked due to aggressive sending behaviour without proper warm-up. Contact lists included inactive and unverified data, leading to high bounce rates and weaker engagement signals. Authentication protocols were either incomplete or misconfigured, and there was no structured monitoring in place to detect or resolve deliverability issues early. This created a cycle of declining performance, reducing the reliability of outbound campaigns and impacting pipeline growth.

We rebuilt deliverability foundations and introduced a controlled, reputation-led sending system

STRENGTHENED AUTHENTICATION AND SENDING INFRASTRUCTURE

We audited and corrected SPF, DKIM and DMARC configurations, while introducing dedicated subdomains to separate outbound activity and improve trust with inbox providers.

IMPLEMENTED IP WARM-UP AND CONTROLLED SCALING

We designed a structured warm-up plan, gradually increasing sending volumes while prioritising engagement-driven content to rebuild domain and IP reputation safely.

IMPROVED LIST QUALITY AND TARGETING STRATEGY

We cleaned and segmented the database, removing inactive contacts and grouping prospects by engagement level, allowing for more relevant messaging and reduced risk of spam signals.
